Should you hire or outsource?

Hire where the knowledge must accumulate inside. Outsource where the work is defined and the expertise is rented.

Hire where doing the work builds knowledge the business needs to keep — your customers, your process, your history. Outsource where the work is well defined and the expertise is genuinely specialised. Cost decides less than either.

Cost is the usual axis and it is the least decisive one, because the two options are rarely priced comparably in the first place — an invoice is visible and an employee's total cost is partly hidden, so the comparison starts distorted. A more reliable question is what the work leaves behind. Some work produces an output and nothing else. Other work produces an output plus knowledge, and the knowledge is frequently worth more than the output.

Anything that accumulates understanding of your customers, your process or your history is a candidate for keeping inside. The person who has handled your enquiries for two years knows which questions predict a good job, which customers need managing and what your busiest week looks like. That knowledge is not in any document and it does not transfer with a handover. Outsourcing that function produces a competent service and a business that is permanently one step removed from its own operations.

Work that is well defined, self-contained and requires expertise you cannot justify employing is the clear case for outsourcing. Compliance, specialist technical work, anything needed occasionally at a high standard. Employing that capability means paying for it continuously and using it intermittently, and it also means the person is professionally isolated in your business, which is bad for the work and worse for retention.

Between them sits the case that generates most of the regret, which is outsourcing something core because it is currently small. Marketing is the common example. It starts as a defined task, the supplier accumulates all the knowledge of what worked, and three years later the business cannot bring it in-house because everything learned lives somewhere else. The test to apply early is whether this will be central to how the business acquires customers in five years, and if it will, someone inside should be close to it even while a supplier does the work.

A hybrid resolves more cases than either pure option and is underused. Own the strategy, the data and the accounts; rent the execution. That keeps the knowledge and the assets inside, gives access to specialist skill without carrying it, and makes the supplier replaceable — which is the property that keeps the relationship healthy. It requires being deliberate about account ownership at the start, which is easy then and difficult later.

Two practical asymmetries are worth holding. A hire is slow to make and slow to unwind, so it suits stable, continuing needs. A supplier can start next week and stop in ninety days, which suits uncertainty — including uncertainty about whether the work is needed at all. Where a business genuinely does not know whether a function should exist, renting it for two quarters is a cheaper way to find out than hiring for it and discovering the answer is no.

Ask what the work leaves behind when it is finished, and if the answer is knowledge you need next month, it should not be leaving the building.

Is offshoring a different decision?

It changes cost and adds coordination overhead, and it does not change the knowledge test at all. Work whose knowledge must accumulate inside the business is not made suitable for outsourcing by being cheaper, and work that is genuinely well defined travels reasonably well. The additional variables are time zone overlap, which matters enormously for anything customer-facing and hardly at all for batch work, and continuity of the individual doing it.

What about hiring someone part-time instead of a supplier?

Often the best of both when the work is continuous but not full-time, and it is skipped because it is harder to arrange than signing a contract. A part-time employee accumulates the knowledge an outsourced supplier does not, at a loaded cost that scales with the hours. The constraint is that you must actually have enough defined work, since part-time roles with vague scope tend to become nobody's priority.
