The mechanism is simple: offer something a prospective customer wants, ask for contact details in return, and follow up. It works in some contexts and fails in most small-business implementations, and the failures are consistent enough to be predictable — the offered thing is not worth the exchange, or nothing happens afterwards.

The value test is the one to apply first and it is strict. Would somebody actively want this if it were not gated? A checklist that genuinely saves them work, a calculator that answers a question they have, a template they would otherwise build themselves, a guide containing information they cannot easily get. Most published lead magnets are promotional material with a form in front, and the form does not make the material worth having.

The exchange has to be proportionate, which is where forms undo the offer. Asking for a name and an email for something modest is reasonable. Asking for a phone number, a company size and a budget for a two-page guide is asking the recipient to pay more than the thing is worth, and they leave. The form should be the smallest thing that lets you follow up usefully.

The follow-up is where most of these fail entirely. Somebody downloads a guide and receives either nothing or an unrelated sales sequence, and both waste the interest that the download represented. What works is a message that relates to the thing they took — whether it was useful, whether they have a question about the situation it addresses — which is specific enough to answer and treats the download as what it was, which is a signal of interest rather than a purchase.

There is a structural question worth asking before building one at all: is the material better published openly? Gated content is invisible to search and to retrieval systems, and for a business trying to be found that is a real cost. Publishing the guide openly and offering something genuinely interactive behind the form — an assessment, a calculation using their own numbers, a personalised comparison — frequently produces both the visibility and the contacts, where gating produces neither.

Where a lead magnet is right, the useful measure is customers rather than downloads. A high download count is easy to produce and tells you nothing about whether the exercise pays. Downloads that became enquiries, and enquiries that became customers, is the chain that decides it — and it requires the source to be recorded at conversion, which is the same missing field that makes every other channel assessment impossible.
